The New Economics of Judgment
The cost of being vaguely right has hit zero while the cost of being wrong is uncapped. It shows up in discounts, lost contracts, reputational degradation or legal fees.
Now the marginal cost of producing information has fallen to nothing, the premium has shifted to judgment: origination, knowing what your user needs and settlement-grade confidence.
In a GenAI market, HTIBs’ value lies in mitigating validation and provenance risk. Validation and provenance do not guarantee correctness, but they cut the probability of undetected error and increase the likelihood that outputs are correct enough to act on.
Judgment is now a scarcity. When maybe-just-good-enough is free and instant, you can charge for how much you support your clients’ decisions, the liability of being wrong and the steps you have taken to ensure you aren’t.
The Final Say, or a feed
You are being priced as a commodity feed when you should be valued as the final say.
If a client’s audit function challenged a decision made on your information, could the firm be defended? If yes, you are selling the Final Say. If no, you are selling a feed.
Hygiene and Moat
Production efficiency is Hygiene. Craft integrity is Moat. When you apply Hygiene logic to a Moat layer, the output is 70 points where the audience expects 96.
What to do about it
Map your settlement-grade product
Identify the output that changes a material decision for your clients, one they cannot safely produce themselves without incurring unacceptable risk or labour.
Build governance into the workflow, not the compliance folder
Trust shows up at the point of delivery: timestamps, provenance, entitlements, audit logs.
Price accountability explicitly
Separate commodity output from settlement-grade judgment. Make the cost of being wrong visible in your service terms.
Show your work
The buyers most resistant to price increases are those who cannot see what changed in your process. Document it.
